The spread between spot and contract truckload rates has collapsed — and that's quietly wrecking pricing discipline at brokerages that still quote the two books the same way. According to U.S. Bank and DAT data, spot linehaul pricing climbed more than 23% from March 2025 through February 2026, while contract rates rose just 5% over the same period. The spot-contract gap on van freight narrowed to roughly $0.11 per mile in February 2026, down from $0.39 a year earlier.
When the two markets converge this fast, stale pricing logic becomes a margin leak in both directions: you overpay carriers on spot freight and underprice contract renewals. Here's how to price both books off live data — and where automation does the work humans can't do at volume.
A wide spread is actually easy to price around. When spot sits far below contract, everyone knows the play: route overflow to the spot market, push contract rates down at renewal. When spot runs far above contract, you protect contract freight and renegotiate.
A narrow, fast-moving spread is harder. The "right" answer flips lane by lane and week by week. In early 2026 the van spread moved from 39 cents to 11 cents in twelve months — and DAT data through the spring showed spot flipping above contract on some segments before settling back. A broker quoting off a quarterly rate sheet is guaranteed to be wrong on a meaningful share of loads in that environment.
The cost shows up in two places:
Spot quoting in a converging market comes down to three disciplines:
1. Quote off live market data, not history. Every RFQ should be priced against today's lane-level rates — DAT, SONAR, or your own recent win/loss data — not a matrix someone updated last month. 2. Enforce a margin floor, not a margin guess. Set a minimum acceptable margin per lane and per customer, and make it a hard guardrail. In a tight-spread market, the difference between a 12% and a 15% margin quote is often the difference between winning and losing — but the difference between 12% and 6% is the difference between a good month and a bad one. 3. Re-price fast when the market moves. Speed is now a pricing input. The broker who quotes first at an accurate rate wins the load; the broker who quotes an hour later at the same rate usually doesn't.
This is exactly the discipline behind the capacity-driven pricing playbook — when capacity, not demand, is setting rates, the winners are the ones who can re-price the entire book continuously instead of in quarterly batches. The same capacity-led recovery dynamics squeezing broker margins make static pricing a liability on the contract side too.
Contract pricing has a different failure mode: it's set once and defended for six to twelve months, while the market underneath it moves weekly. Three practices keep contract freight profitable:
1. Build escalation triggers into awards. Index-linked or review-trigger clauses used to be a shipper concession; in a volatile market they're survival. If the lane moves more than a set band, the rate reopens. 2. Benchmark contract rates against spot continuously. If spot runs persistently above your contract rate on a lane, you're the carrier of last resort — you'll get flooded with volume at a loss. If spot runs below, you're about to lose the renewal. Either way, you want to know before the shipper does. 3. Segment by lane volatility. Stable lanes can carry longer commitments. Volatile lanes — produce corridors, ports, anything weather- or capacity-exposed — need shorter terms or wider bands. The reefer market's rate swings are the extreme case: seasonal spikes can double lane rates in weeks, and a flat annual contract in that segment is a bet you'll lose.

The last row is the tell. Neither failure is a knowledge problem — experienced reps know all of this. Both are throughput problems: no team can manually re-price every spot RFQ against live data and continuously benchmark hundreds of contract lanes. That's the work AI agents now do.

Continuously, or as close as your tooling allows. A quarterly check will miss a spread that can move 20+ cents in a quarter — which is precisely what happened between early 2025 and early 2026.
The opposite. Manual quoting under time pressure is where margin floors get broken. An agent applies the floor uniformly — it never cuts margin because the queue is full or the customer is impatient.
The spot-contract spread collapsing to near-parity doesn't make pricing simpler — it makes stale pricing more expensive. Both books now need live-data discipline: margin floors enforced on every spot quote, and contract lanes benchmarked continuously with escalation triggers when they drift. That's a volume of pricing work no human team sustains manually, which is why it's becoming agent work.
